This worked application uses explicit planning assumptions to demonstrate FIELD. Quantities below are inputs, calculated implications or proposed targets; they are not reported customer results. The engagement decision remains conditional on the evidence described.
Planning basis and engagement boundary
| Item | Basis for this application |
|---|---|
| Demand and context | 10,000 candidate preference pairs; proposed 200-task held-out evaluation |
| First delivery boundary | Adjudicated preferences grounded in correct and permitted outcomes |
| Acceptance to agree and test | Preference gains must preserve factual, refusal and critical action checks |
| Exclusion or constraint | Style preference cannot compensate for an incorrect business result. |
F — Frame the outcome
Improve support behavior and appropriate escalation without rewarding confidence or style over resolution.
Value measure: Correct resolution, appropriate escalation and review effort at acceptable serving/training cost.
I — Investigate the workflow
Define the desired task behavior with support reviewers; audit preference labels for confident wrong answers and premature escalation.
First evidence task: Compare preferred-looking outputs with actual environment resolution evidence.
E — Engineer the solution
Keep a simpler prompt/SFT baseline and choose preference optimization only when reliable signal supports it; budget generation, labeling and training.
The implementation assessment below makes the authority, workload, resource and failure assumptions concrete. Its numbers are calculations from the stated scenario, not a vendor performance guarantee.
Objective
Define preferred behavior in task terms: correct resolution, faithful policy explanation, appropriate escalation and concise necessary information. “Sounds confident” is not a positive label. Reviewers receive examples of concise-but-incomplete and confident-but-wrong responses, plus an uncertainty/abstain option.
Method choice
Prompt/rubric changes may solve presentation issues. SFT suits missing demonstrated behavior. DPO-style training uses reliable chosen/rejected comparisons; online RL methods add generated rollouts, reward computation and optimization infrastructure. Select the least complex method supported by the available signal. DPO reference, GRPO reference.
Data
Group by customer/task/source before splitting. Blind response origin/order, measure reviewer agreement and adjudicate high-impact disagreements. Do not let the same judge generate, label and exclusively evaluate data without independent checks. Preserve policy version and external outcome where available.
Resource model
Suppose 10,000 comparisons each require two 500-token candidate responses: 10M output tokens just to generate candidates, plus repeated prompts, judge calls and human review. Online rollout generation can dominate even when optimizer training seems small. Budget training memory and held-out repeated evaluation separately.
Reward hacking
Test responses that appear helpful but never complete the task, prematurely escalate to avoid mistakes, omit costly details or exploit evaluator formatting. Independent environment checks verify resolution and authorization; deterministic critical conditions override style scores. Restrict optimization to feedback that remains valid under policy changes.
Release decision
Require task success and critical safety floors, acceptable reviewer burden and no unacceptable general/tool regressions. Report confidence intervals at the independent task/customer unit. If only style improves, describe it as style improvement rather than better task competence.
L — Launch with evidence
Evaluate held-out outcomes, reviewer agreement, critical behavior and general/tool regressions. Report style improvement separately from task competence.
Critical decision condition: A reward or style gain cannot offset policy violations or false resolution.
Attach raw artifacts, the tested configuration, population, denominator, date and limitations to the release record. Missing or stale evidence holds the dependent decision. A favorable value forecast cannot offset a failed critical condition.
D — Develop ownership and reuse
A support policy owner maintains labels/rubrics and a model owner controls releases and drift checks.
Candidate reusable asset: Preference rubric with independent outcome checks.
Commercial decision and next commitment
Accountable decision owner: Support outcome owner with model release owner.
The initial commitment is the bounded journey above, with the stated exclusions. Confirm access, customer staffing and acceptance ownership during discovery; price and schedule unresolved dependencies explicitly. A new source, tenant class, language, action or operating envelope requires an impact review rather than silent scope growth.
Approve only the next exposure level supported by the evidence. The next useful investment is: compare preferred-looking outputs with actual environment resolution evidence.
