This worked application uses explicit planning assumptions to demonstrate FIELD. Quantities below are inputs, calculated implications or proposed targets; they are not reported customer results. The engagement decision remains conditional on the evidence described.
Planning basis and engagement boundary
| Item | Basis for this application |
|---|---|
| Demand and context | Three candidate releases; 200 frozen parity examples; two restart exercises |
| First delivery boundary | Version data, tokenizer, templates, model, adapters and runtime together |
| Acceptance to agree and test | Reproduce selected outputs and verify checkpoint restore and rollback compatibility |
| Exclusion or constraint | Untracked notebook state cannot be the only release record. |
F — Frame the outcome
Make model delivery reproducible so online behavior and rollback can be explained and trusted.
Value measure: Time to reproduce/restore a valid release and online quality regressions.
I — Investigate the workflow
Trace notebook-to-serving transforms, feature definitions, data snapshots and who can recreate the last good release.
First evidence task: Rebuild the last-good model bundle and replay identical records through both transforms.
E — Engineer the solution
Use immutable model/data/code/feature bundles, parity checks and staged deployment; size training/serving pipelines from measured work.
The implementation assessment below makes the authority, workload, resource and failure assumptions concrete. Its numbers are calculations from the stated scenario, not a vendor performance guarantee.
Contract
A model release includes raw-data/split manifests, transforms/features, labels, weights, runtime, thresholds and serving configuration. Establish the intended reproducibility level and which online outcomes are delayed.
Implementation plan
Immutable authorized source snapshots→versioned validation/transforms→group/time split→tracked training→artifact registry→offline/latency gates→shadow→canary→monitored serving. Share transformations where possible and compare logged online features with offline reconstruction. A registry entry without reproducible data/transforms is insufficient.
Diagnosis
For notebook/online mismatch, replay the exact online input and compare schema, null handling, tokenization, precision, feature age, model version and output postprocessing stage by stage. Correct null semantics before attempting new training. Include realistic traffic distributions and concurrency in serving checks.
Resources
Separate storage read, CPU decode/feature generation, transfer and GPU training rates. If GPU waits on input, more GPUs can waste capacity. Model artifacts and old/new serving replicas coexist during rollout; budget download time, temporary RAM/HBM, registry storage and rollback retention.
Checkpoint recovery
Persist weights plus optimizer, scheduler, mixed-precision scaler where applicable, RNG and data-loader/sampler progress. Restoring weights alone may restart with different optimization and data exposure. Use complete manifests/atomic publication so partial checkpoints are not promoted. Reproducibility across devices may be tolerance/statistical rather than bitwise.
Acceptance
Rebuild a small baseline in a clean environment, compare feature parity and known predictions, interrupt/resume training and reproduce the intended continuation. Exercise rollback of a compatible bundle under traffic. Monitor delayed labels with prediction-version linkage and avoid retraining automatically on a broken pipeline.
L — Launch with evidence
Require reproducible build/restore and offline-online feature parity before scaling. Compare business outcomes only after input/implementation differences are understood.
Critical decision condition: An unrecoverable last-good model or incompatible feature transform blocks production promotion.
Attach raw artifacts, the tested configuration, population, denominator, date and limitations to the release record. Missing or stale evidence holds the dependent decision. A favorable value forecast cannot offset a failed critical condition.
D — Develop ownership and reuse
Data, model and service owners accept a shared release contract; a second operator reproduces the baseline.
Candidate reusable asset: Training-to-serving manifest and parity fixtures.
Commercial decision and next commitment
Accountable decision owner: ML platform release owner with model/data owners.
The initial commitment is the bounded journey above, with the stated exclusions. Confirm access, customer staffing and acceptance ownership during discovery; price and schedule unresolved dependencies explicitly. A new source, tenant class, language, action or operating envelope requires an impact review rather than silent scope growth.
Approve only the next exposure level supported by the evidence. The next useful investment is: rebuild the last-good model bundle and replay identical records through both transforms.
