This worked application uses explicit planning assumptions to demonstrate FIELD. Quantities below are inputs, calculated implications or proposed targets; they are not reported customer results. The engagement decision remains conditional on the evidence described.
Planning basis and engagement boundary
| Item | Basis for this application |
|---|---|
| Demand and context | Eight GPUs; 8B-parameter dense model; 10B training tokens |
| First delivery boundary | One reproducible run with measured throughput and restart checkpoints |
| Acceptance to agree and test | Demonstrate restart correctness and forecast time from sustained useful work |
| Exclusion or constraint | Peak device FLOPS is not substituted for achieved training utilization. |
F — Frame the outcome
Reach an agreed model-quality target before the deadline without losing avoidable work to poor utilization or failed recovery.
Value measure: Time and cost to target quality, including interruptions and restart loss.
I — Investigate the workflow
Validate data/template and smallest-fitting baseline; locate input, compute, communication and checkpoint bottlenecks before adding devices.
First evidence task: Restore a checkpoint and compare continuation with a controlled uninterrupted run.
E — Engineer the solution
Use topology-aware parallelism, effective FLOP/time estimates and complete checkpoint manifests; model time to quality, not hardware nameplate speed.
The implementation assessment below makes the authority, workload, resource and failure assumptions concrete. Its numbers are calculations from the stated scenario, not a vendor performance guarantee.
Baseline
Verify data/template/labels and a tiny overfit test before investigating a distributed run. Establish single-device or smallest-fitting-group step time, memory and quality trajectory. Separate fitting model state from efficiently using eight GPUs.
Implementation plan
Use data parallelism if the full training state fits and batch scaling is sensible. Add parameter/optimizer sharding for memory pressure; use tensor/pipeline layout only where needed and match groups to the interconnect. A versioned data pipeline feeds bounded prefetch; checkpointing writes complete state with an atomic manifest.
Compute example
For an illustrative dense 8B model and 10B training tokens, rough work is 6ND=4.8×10^20 FLOPs. If each of eight devices sustains an assumed useful 100TFLOP/s for this job, ideal time is 600,000s≈166.7h before omitted overhead. This is a conditional estimate, not a device benchmark; long-context attention, recomputation, communication and downtime can add substantial work/time.
Memory/communication
An illustrative 16 persistent bytes/parameter gives 128GB before activations. Sharding distributes some state, but gathers and buffers create peaks. Profile storage/decode, transfer, forward/backward, exposed collectives and per-rank stragglers. Put frequent tensor communication on fast local links; compare gradients/step counts under the intended effective batch.
Recovery
Save weights, optimizer/scheduler/scaler where applicable, RNG and data position, plus model/data/code manifests. Incomplete checkpoints are never advertised as recoverable. Select cadence from measured save cost and interruption risk, then actually restore. A 60s save and 6h mean interruption interval gives a rough checkpoint interval near 27min using the simplified checkpoint interval approximation sqrt(2 × checkpoint cost × mean failure interval); this excludes recovery overhead and changing failure rates.
Validation
Compare time-to-quality, scaling efficiency, peak memory and recovered continuation. Slow all-reduce may be topology/contention; idle GPUs may be CPU decoding; one slow rank can dominate synchronized steps. Avoid adding devices until the exposed bottleneck is understood.
L — Launch with evidence
Compare controlled runs and actually resume a checkpoint. Publish throughput/quality/recovery evidence and remaining deadline risk.
Critical decision condition: An untested/incomplete checkpoint cannot support a recovery or deadline claim.
Attach raw artifacts, the tested configuration, population, denominator, date and limitations to the release record. Missing or stale evidence holds the dependent decision. A favorable value forecast cannot offset a failed critical condition.
D — Develop ownership and reuse
Training operators own checkpoint/restart procedures; model/data owners sign the reproducibility bundle.
Candidate reusable asset: Training/recovery manifest and profiling recipe.
Commercial decision and next commitment
Accountable decision owner: Model training lead with infrastructure owner.
The initial commitment is the bounded journey above, with the stated exclusions. Confirm access, customer staffing and acceptance ownership during discovery; price and schedule unresolved dependencies explicitly. A new source, tenant class, language, action or operating envelope requires an impact review rather than silent scope growth.
Approve only the next exposure level supported by the evidence. The next useful investment is: restore a checkpoint and compare continuation with a controlled uninterrupted run.
